💸 Your Leads Are Fine. Your Follow-Up System Is Not.
— You're Losing Paid Leads

If you think you're buying bad leads, look at what happens after they come in.
If you're spending money on Google ads, Angi, or any other lead source and it feels like the quality is garbage — there's a decent chance the leads aren't the problem.
The gap between when they come in and when somebody gets to them is the problem.

What usually happens
A homeowner clicks your ad and calls or fills out a form.
If they called and nobody answered, they're already gone — we covered that. But even when the lead lands successfully, what happens next decides whether it becomes a job or a wasted ad dollar.
It goes into a spreadsheet or a CRM. Somebody's supposed to follow up. Maybe within an hour. Maybe that afternoon. Maybe it slips during a busy week and sits untouched for two days.
By day two that homeowner already hired somebody.
You paid for that lead. You just didn't capture anything from it.
The three places HVAC leads die
The unanswered call. The ad drives a call, nobody picks up, they move on. Most common and most expensive.
The overnight form submission. Somebody fills out your web form at 8pm. Nobody sees it until morning. By then they've called around and found somebody who answered.
The estimate that never got a follow-up. You went out, did the assessment, sent the quote — then got busy. The homeowner is still deciding. A competitor circles back two days later and closes the job you did all the work to earn.
That third one hurts the most, because you already spent the windshield time.

The math that should bother you
Say you're spending $1,500 a month on ads and generating 30 leads.
If you're converting 6 of them, that's a $250 cost per job.
If a system closes the response gap and you convert 10 instead — same 30 leads, same $1,500 — your cost per job drops to $150.
You didn't buy better leads. You didn't spend more. You just stopped losing the ones you already paid for.
That's usually a bigger lever than anything you can do on the advertising side.
What closing the gap looks like
Inbound calls answered immediately, whatever the hour.
Form submissions get an automatic response within about a minute — acknowledging the inquiry and setting expectations so the homeowner knows they're not being ignored.
Estimates get follow-up on a schedule instead of whenever you happen to remember.
None of that requires you to hire anybody or check a spreadsheet at 10pm.
Next week: the actual numbers — what one system adds to a 2-tech shop, a 5-tech operation, and a 10-tech company over 30 days.
